F1 - Interpersonal Conflict

• The same argument keeps returning in different forms.

• People you trusted are now in opposing camps.

The pattern is not the people. It is the structure that has no mechanism for what the people are carrying.

• The most committed people in your project are the most depleted.

• That is not a coincidence.

• That is a system design problem.

The person holding the emotional container has been doing it alone. The structure was never designed to redistribute what they are carrying.

F6 - Wrong Fit People

• Someone is in the space who should not be.

• Everyone feels it.

• The consent architecture that would name it and address it does not exist yet.

Or: there is no clear sense of who this project is not for. That ambiguity is how misalignment accumulates until it becomes a crisis with a person’s name on it.

F7 - The Scale Trap

• You grew.

• And something that worked quietly stopped working.

• The coherence you had at 12 people is gone at 40.

The coherence you had at twelve people is gone at forty. Not because the people changed. Because the architecture that worked at twelve was never designed for forty. The 8 → 25 → 60 thresholds each require a different structure. Most projects discover this after the damage is already structural.
