    Your AI feature works great at 10 requests. The real failures start at 10,000: rate limits, retries stacking, costs that stop being linear, latency nobody load-tested. Production is a different feature than the demo.

    Before you greenlight a six month AI build, spend two weeks answering one question: what does this system do when it's wrong? If you can't answer that, you're not scoping a product, you're scoping a demo.
