    I know schools are operating with less—less funding, less staffing, more stress. But the one thing you can control? How you develop your teachers. The hard part? Thinking creatively about that while juggling a million other things. So, let me share two practical and actionable ideas. When I was a high school principal, I didn’t have a curriculum team or a talent development department. But I still needed a team that could execute with clarity and consistency across classrooms. Because here’s the thing: once you’ve taught the basics—your vision, your systems, your expectations—the real work begins. That’s when you need your team to: ✅ Apply what they’ve learned ✅ Pick apart the nuance ✅ Think through what it looks like in practice And that’s exactly where most PD falls short. Here are two low-lift, high-impact strategies that helped us bridge the gap between theory and action in summer PD and beyond (and if you're not a school leader? These 100% translate, with a few alterations) ✅ Lesson Study + Problem-Solving Protocols- Don’t just ask teachers to “collaborate.” Give them routines that help them plan, look at student work, and tackle shared challenges together. The goal isn’t perfection—it’s collective learning. (see link below with a few) ✅ Case Study PDs- Your team won’t master your approach to transitions, discipline, or culture after one session. At the end of every PD, I started asking: “What do you anticipate being hard about doing this?” “Where do you still feel uncertain?” Then I used their responses to create case studies we could workshop together. Real dilemmas. Real conversations. Shared judgment. None of this required a budget.     Learners engage better when they’re not just passive recipients of information. 𝐖𝐢𝐭𝐡𝐨𝐮𝐭 𝐢𝐧𝐭𝐞𝐫𝐚𝐜𝐭𝐢𝐯𝐢𝐭𝐲: 🔴 Learners will quickly tune out and forget key concepts. 🔴 There’s no connection between the content and how learners will actually use it. Instead, make your training 𝘥𝘺𝘯𝘢𝘮𝘪𝘤 𝘢𝘯𝘥 𝘩𝘢𝘯𝘥𝘴-𝘰𝘯. 1️⃣ Scenario-based learning Create real-world scenarios that challenge learners to think critically and make decisions. Example: 𝘈𝘴𝘬 𝘭𝘦𝘢𝘳𝘯𝘦𝘳𝘴 𝘵𝘰 𝘵𝘳𝘰𝘶𝘣𝘭𝘦𝘴𝘩𝘰𝘰𝘵 𝘢𝘯 𝘪𝘴𝘴𝘶𝘦 𝘣𝘢𝘴𝘦𝘥 𝘰𝘯 𝘢 𝘳𝘦𝘢𝘭𝘪𝘴𝘵𝘪𝘤 𝘴𝘪𝘵𝘶𝘢𝘵𝘪𝘰𝘯 𝘵𝘩𝘦𝘺 𝘮𝘪𝘨𝘩𝘵 𝘧𝘢𝘤𝘦 𝘪𝘯 𝘵𝘩𝘦𝘪𝘳 𝘫𝘰𝘣. 2️⃣ Hands-on practice Give learners the opportunity to apply what they’ve learned through practice exercises and tasks. Example: 𝘜𝘴𝘦 𝘴𝘪𝘮𝘶𝘭𝘢𝘵𝘪𝘰𝘯𝘴 𝘰𝘳 𝘱𝘳𝘢𝘤𝘵𝘪𝘤𝘦 𝘲𝘶𝘪𝘻𝘻𝘦𝘴 𝘵𝘰 𝘳𝘦𝘪𝘯𝘧𝘰𝘳𝘤𝘦 𝘬𝘦𝘺 𝘤𝘰𝘯𝘤𝘦𝘱𝘵𝘴. 3️⃣ Group discussions Foster collaboration and deeper learning by encouraging group conversations. Let learners share their experiences and insights in a structured way. Example: 𝘋𝘪𝘴𝘤𝘶𝘴𝘴 𝘤𝘰𝘮𝘮𝘰𝘯 𝘤𝘩𝘢𝘭𝘭𝘦𝘯𝘨𝘦𝘴 𝘧𝘢𝘤𝘦𝘥 𝘪𝘯 𝘵𝘩𝘦𝘪𝘳 𝘳𝘰𝘭𝘦𝘴 𝘢𝘯𝘥 𝘩𝘰𝘸 𝘵𝘰 𝘢𝘥𝘥𝘳𝘦𝘴𝘴 𝘵𝘩𝘦𝘮. 4️⃣ Branching scenarios Let learners make choices and see the consequences of their decisions. This helps them see the impact of their actions in a safe, controlled environment. 5️⃣ Reflection questions Encourage personal connection by asking learners to reflect on how the content applies to their own experiences. Example: "𝘏𝘰𝘸 𝘸𝘰𝘶𝘭𝘥 𝘺𝘰𝘶 𝘩𝘢𝘯𝘥𝘭𝘦 𝘵𝘩𝘪𝘴 𝘴𝘪𝘵𝘶𝘢𝘵𝘪𝘰𝘯 𝘪𝘯 𝘺𝘰𝘶𝘳 𝘳𝘰𝘭𝘦?" 6️⃣ Simulations Replicate real-world tasks so learners can practice in a risk-free environment. Simulations allow learners to learn by doing without the consequences of mistakes. 7️⃣ Role play Get learners actively involved by having them step into different roles and practice their responses. Example: 𝘓𝘦𝘵 𝘵𝘩𝘦𝘮 𝘱𝘭𝘢𝘺 𝘵𝘩𝘦 𝘳𝘰𝘭𝘦 𝘰𝘧 𝘢 𝘤𝘶𝘴𝘵𝘰𝘮𝘦𝘳 𝘴𝘦𝘳𝘷𝘪𝘤𝘦 𝘳𝘦𝘱𝘳𝘦𝘴𝘦𝘯𝘵𝘢𝘵𝘪𝘷𝘦, 𝘥𝘦𝘢𝘭𝘪𝘯𝘨 𝘸𝘪𝘵𝘩 𝘢𝘯 𝘶𝘱𝘴𝘦𝘵 𝘤𝘶𝘴𝘵𝘰𝘮𝘦𝘳. 8️⃣ Practice exercises Reinforce knowledge through repetition.     The moment a student says "This is too hard!" most teachers rush to rescue. But here's what years in the classroom taught me: The magic happens in the struggle—if we scaffold it right. I watched a 7th grader spend 20 minutes on a single algebra problem. She erased her work three times, groaned twice, and almost gave up once. Then she solved it. The smile that spread across her face? That's what real learning looks like. According to ASCD research, productive struggle builds perseverance, problem-solving skills, and self-efficacy—but only when students work within their Zone of Proximal Development (ZPD): that sweet spot between "too easy" and "impossible." Here's my scaffolding formula: • Start with a challenge just 10% beyond their comfort zone • Offer hints, not answers ("What pattern do you notice?") • Use peer collaboration before teacher intervention • Celebrate the struggle, not just the solution • Gradually fade support as confidence builds What changes when we embrace productive struggle: • Students stop asking "Is this right?" and start asking "Does this make sense?" • Mistakes become data points, not defeats • The quiet kids suddenly have something to prove • Math anxiety drops as struggle becomes normalized The hardest part? Resisting the urge to save them too soon. I've learned to count to 20 before offering help. To ask "What have you tried?" before showing the way. To celebrate effort phrases like "I'm figuring it out" over "I don't get it." Because students don't need us to remove every obstacle. They need us to teach them how to climb.
