Let’s find out!</h3><p>Let’s get started with the detail of this TPass membership program — this is a monthly subscription service to allow TPass users to subscribe and have two quotas to redeem qualified drinks with redeem-cap at participating stores. There are a couple of key constraints about this subscription program:</p><ol><li><strong>Two codes each month:</strong> TPass users have only 2 redeemable quotas each month across the entire network of stores on TPass.</li><li><strong>Qualified drinks</strong>: TPass users can only redeem qualified drinks that selected by the stores. The stores can select their specific categories to participate in TPass membership.</li><li><strong>Redeem-cap:</strong> Stores can set their cap limit for the redemption, TPass user needs to pay the extra beyond the cap.</li></ol><p>The subscription fee is $5.99 monthly — $5 will break even to two redeemable codes, shops will receive $2.50 for every redeemable drink order. $0.99 is to cover the transaction cost for the subscription service.</p><p>From a business owner’s perspective, you may ask many questions:</p><h3><strong><em>Why would I offer a discount to my existing customers to help TPass acquire their users when my customers are already willing to pay full price?</em></strong></h3><p>We argue that is a false conclusion. Let’s dive into it. We first need to define our TPass users and see how they behave with TPass membership:</p><p><strong>Group 1: New user — </strong>New user has a higher possibility to visit the store and try out drinks at full price. But with TPass membership in hand, they will have a much stronger incentive to visit. After they’ve used their redeemable quotas, they will either become a returning user or churned user.</p><p><strong>Group 2: Returning user — </strong>Returning user is the core of any local businesses. You have to acquire them and retain them to have robust businesses. If 50 percent of the problem is human error at the point-of-order entry, then one way to reduce the rate of order errors is to find a way to automate the process and remove the human from the workflow.</blockquote><p><strong>Our study shows that boba shops who fully integrated with TPass ordering system and work flow have reduced order error significantly. </strong>With the TPass merchant app, customer names and orders will be printed on a label to help reduce human error by baristas who take or make the orders. Mobile ordering helps reduce crowding at the location, and allows more capacity for walk-in customers. It also cuts back on human interaction and frees up employees’ time for other important tasks.</p><p>In additionally, TPass membership allows the stores to set their drinks redeem cap limits and drink selections. This ensures all participated drinks are meeting the margin threshold without losing money.</p><h3>What if the customers exploit the discount? Using all their TPass membership quotas at my store?</h3><p>TPass users need to have a phone number sign-up with TPass membership, it prevents users to sign up for subscriptions more than one time. They can only redeem 2 drinks every month, and they have the option to choose their drinks at the entire TPass participated stores network. If you see a TPass user redeem more than 2 drinks at your store, it only explains to you that this user has saved up more than two to three months of quotas for your drinks.</p><p>However, TPass is bringing new stores up on the platform weekly and users are never running out of options to use their TPass membership. curbside and more</a></p><p>关键的信号是 “mobile ordering with pickup will become a large part of the <strong><em>new normal</em></strong>.” 这个其实不仅仅只是因为Covid-19的原因，早在2017年星巴克每三笔订单，就有一笔是手机App付款。<strong>用户的消费习惯已经发生巨大改变，未来用户希望更快捷，更方便，更个性化的服务是大势。</strong></p><h3>作为一家奶茶店， 应该如何应对呢？</h3><p>首先，最重要的一点就是明白任何的店家，今天都是一间初创公司。你首先要有开放思维，愿意尝试新的变化，拥抱新科技，利用新平台。现在来仔细谈谈这些大趋势：</p><h4>手机下单已将逐渐成为常态</h4><p>现在奶茶店的收入大致可以分为两类， 第一类是在店里的现场付费， 这个主要是围绕着POS和相关的设备（Mobile POS Tablet, Order Kiosk etc), 这类付费要求用户必须到店里才能完成交易。另一类就是电子支付或远程付费， 这类包括Web和App。 这类付费没有地理时间限制，随着Apple Pay, Google Pay, WeChat Pay, AliPay 的普及，用户会不断地增加。加上 Uber Eat 和 DoorDash等App的推波助澜，估计很快会超过第一类。</p><h4>到店自取还是消费主要形式</h4><p>对奶茶店来讲，到店自取是最重要也是最理想的用户消费习惯。首先，饮料的单价低，用户购买频率高，不适合外带。 其实，每次自取都是一次商家提升认知度和用户粘性的机会。品牌 (Branding) 和口碑 (reputation) 是店家不能外包的东西。然而外送其实会 dilute（冲淡）店家在用户脑海中的印象，慢慢冲淡客人对店家的印象。</p><h4><strong>用户为本是大势</strong></h4><p>留住回头客是任何公司的关键。很多店家把注意力多放在营收和订单上，这个是对的，但长期来讲，应该把重心放在用户身上，围绕着用户来看问题。 <strong>很重要的一步就是记录， 跟踪和量化，你要知道你的用户是谁，他们的消费习惯是怎样的，你的产品如何，哪些产品在增加，哪些该淘汰等。不仅只是你的店的信息，还要看市场的变化和Benchmark 等。 </strong>这样才能知己知彼，百战不殆。每个店家都有自己的忠实粉丝，认为他们无论如何都会来店里买，所以不想给他们提供更好的体验，这是个误区。</p><p>一，如果你想把店做大做强，你需要的不是100或500多个粉丝，你要的是5000 或10000个用户。这个不是一个微信群或你的电话本就能很好跟踪的系统了。当其他店在给用户提供手机下单等更好的体验的时候，而你没有，那你要小心了。</p><p>二， 市场在变化，看看现在流行的奶茶，店面风格和几年前已截然不同，你必须在这之前看到问题，解决问题来留住他们。你需要一个自动的系统来帮你跟踪，分析和吸引用户。</p><figure><img alt="" App和后台的用户管理系统等。这个方案的好处是没有提成，是自己的品牌，店家会努力的推广，费用也不高。对很大的连锁店（像星巴克，麦当劳等），这样做是最有效的方案。但是对个体店，小的连锁，并不适合。</p><p>第一是技术层面，奶茶店没有这个技术实力来开发很好的Mobile Order app, 开发一个好的App需要好的工程师，还需要好的产品师，设计师等。就算开始有了第一个版本，但后续的升级和支持，需要很多的持续的资金，资源和关注（在硅谷一个工程师的工资是200–300K一年，如果外包，升级支持会是大问题）。</p><p>第二，最重要的还是市场和用户不会接纳。没有区域覆盖和品牌认知度，用户是不会下载某个奶茶店的App的。用户的消费习惯现在更追求少而精简。我们看到很多小型奶茶连锁在尝试这个方案，我个人感觉其他的方案会提供更高的ROI 投资回报率。</p><h4>合作联合</h4><p>如果不是像星巴克这样规模的连锁，找个合作伙伴是最好的方案。相当于雇佣一个长期的技术和市场部门。店家搞好产品，品牌和服务，合作伙伴搞定技术和推广。可能是个双赢的方案。那现在有这么多Mobile Order App 和平台。 该何去何从？我们来从几个大家关心的点来分析一下：</p><p><strong>提成 (Commission) 或费用(fee):</strong></p><p>从店家角度，显然是越低越好。但是那个App 本身也是个公司，他也需要盈利来维持它服务并把它做好。所以要有个平衡。有些App 会提供短期的特惠和促销等，店家可以利用。但长期来讲，选择好的适合长期合作的伙伴更重要。 所以要看App的长期的提成和费用。</p><p><strong>用户量/订单数 (Traffic)</strong></p><p>这个对店家而言，就像韩信点兵，多多益善。但是因为App花了大量的资金来获取平台上的用户，他们多会要求很高的提成。像现在Uber， DoorDash，他们的流量最大，但他们的提成也最高。而且，也得从长远看，现在量小的App，可能后来量大了。</p><p><strong>用户管理系统 (Customer CRM/Marketing Platform)</strong></p><p>平台最好能提供用户管理分析系统给店家， 店家可以了解自己的公司，还能和用户互动。 这个平台最好能把所有的用户放在一起，你才能得出正确的结论。 如果平台不提供，或太多平台，无法整合，就不能发挥效果。</p><p><strong>用户体验 (User Experience)</strong></p><p>平台是不是提供好的用户体验，是不是适合你的用户群很重要。个人觉得，最棒的外卖体验不见得是最适合自取的，就像最好的面店可能是不卖饭的。专注很重要。</p><p><strong>店家支持和关注度</strong></p><p>平台对店家的推广和支持很大程度和一个区域内店家每用户密度成反比。</p><figure><img alt=""
