<p>Because you believe in the founder! In 2016, Smartup Network was two years old and had already made a number of unsuccessful investments in startup products. Although the founders we worked with were experienced in their fields and the products were needless to say at the cutting edge of development &#8211; because they were built by Smartup Network:), it always came down to the budget, the energy and time being consumed before the product reached significant monetizations stage and the entrepreneur moving on with his life.</p>
<p>That&#8217;s how we decided to invest in Starhlete, a digital environment that enables football coaches and players to provide constructive feedback to one another, founded by <a href="https://www.linkedin.com/in/can-john-gokcen/" target="_blank" rel="noreferrer noopener">Can Gökçen</a>, who was the head of Product Management at Smartup Network.  Why did we decide to invest in Starhlete? That goes back to how Can became the Head of Product Management at our company.</p>
<p>Can reached Smartup Network asking us to build his startup product, like all our entrepreneur partners. We always believe that it is the founder who should know about the business flows of his product the best so an entrepreneur who can build mockups for his product is an entrepreneur we want to work with. Most entrepreneurs can not. Can did and he did it at least as good as any other member of our product management team! So we offered him a job at Smartup Network and ended up working with for four years and building 20+ startup products all across the globe.</p>
<p>What our unsuccessful exit attempts had shown us that our main focus should have been how much we believe in the founder more than anything else. So going through this journey with Can who was one of the best ammbassadors of the Smartup approach to startups was a perfect opportunity to test Smartup Network&#8217;s value proposal. It is now fair to say that our value proposal is confirmed since Starthlete was fully acquired by the Louisina based sports analytics group, <a href="https://skillmasters.io/" target="_blank" rel="noopener">Skillmasters.io</a> , in 2021 and Smartup Network cashed out its equity in full.</p>

<p>We all want to do our best when we’re passionate about a task or an idea. It feels critical to think through every potentially important detail and not missing any point. This feeling usually appears when we value something relatively higher than the “normal” ideas, so as a result we tend to be more sensitive, both emotionally and mentally. It’s a very natural thing for your brain to behave like this since that mechanism helped us survive and evolve over the past of the human kind to these days.</p>



<p><strong>Chasing the perfect might sound good at first but these days we figured out a better way to reach the “perfect” without just chasing it.</strong></p>



<h2 class="wp-block-heading"><strong>Why you should change your focus?</strong></h2>



<p>If you have an incredible mobile app idea and budget, your brain initially will want to have the best enterance to the market and shock the users with the magical idea of yours but that usually never works as planned. Here’s some of the reasons;</p>



<h3 class="wp-block-heading"><strong>1 &#8211; Someone else can have the same idea and take action before you</strong></h3>



<p>While you’re trying to make the idea flawless, you’re risking your idea by delaying the time to move on to the next step. Someone else can move ahead of you just because they were not spending a lot of time on the planning phase but instead moving on to the rest of the phases of developing the idea.</p>



<h3 class="wp-block-heading"><strong>2 &#8211; It’s not possible to create the perfect all alone</strong></h3>



<p>You are the first explorer of that idea and that’s awesome! But if you want to discover the idea to it’s fullest, you need to have assistance of people who are capable of doing things you’re not able to. If you try to explore America all by yourself because it’s not ready to tell others about it, you will most likely just get lost and never be able to see it’s real potential.</p>



<h3 class="wp-block-heading"><strong>3 &#8211; You don’t utilize the power of experimenting</strong></h3>



<p>If you are a perfectionist, you may struggle with this idea but trust me that one is also the most beneficial point to reach the “perfect”</p>



<p><strong>Don’t be scared of failing, you will learn the best lessons in life while trying and failing. So in that case the best thing to do is accepting the fact that failing is unavoidable.</strong></p>



<p>As you experiment, not to succeed but to learn, you will see how much you were losing by not moving on with the idea BEFORE it’s perfect. You can try what works and what doesn’t so when you add something to your initial idea, it will be based on a real experience not just something out of your mind. That experience will give you immense confidence and evidence to give you invaluable insights about your future steps.</p>

<p>Believe it or not &#8220;looking for a developer&#8221; is not the first thing you should be doing after you have have solidified your idea and are ready to start building your product! Here&#8217;s a step by step guide to what you should do:</p>



<h2 class="wp-block-heading"><strong>1. BUILD MOCKUPS FOR YOUR PRODUCT</strong></h2>

<p>Software should always be documented before starting development. Because you are building a startup product and not a complex banking software worth millions of dollars, you will not write thousands of pages of analysis documents but still you should have someting written that specifies the scope of your small software project. For startups, mockups are the best. Mockups are basically the screens of your app with arrows, decision boxes and notes to specify functionality. Remember that mockups do not have any visual or aesthetic value, they do not have to look nice but they should contain every details of your product&#8217;s functionality, flow and navigation. Mockups do not represent your app&#8217;s visual design but they will be an important input for your visual design process along with many other crucial project documents including but not limited to your wbs and project plan!</p>



<h2 class="wp-block-heading">2. Build a WBS</h2>



<p>WBS is short for Work Breakdown Structure. This fancy term simply means &#8220;Give your developer the mockups, ask him/her to decompose this work into development tasks and estimate how long each task is going to take &#8221; This might be the single most important thing that you should do if you do not want to risk your development process going on forever. Keep in mind that the maximum estimation for a single task should be 6-8 hours. If you have very long tasks, the risk of not being able to the stick to the plan will be higher.  </p>



<h2 class="wp-block-heading">3. Build a Project Plan</h2>

<p>Now that you have a list of development tasks that you need to accomplish to build your product with estimated efforts, add those efforts to come up with a calendar date to finish. Remember a product that is ready to be launched doesn&#8217;t require just development, add a testing period equal to at least 20% of your development time at the end of your project.</p>



<h2 class="wp-block-heading">4. Start Backend Development &#8211; Start Visual Design</h2>



<p>Some tasks in your project plan will have &#8220;prerequisite&#8221; tasks. You can not start front end development tasks before completing your visual design. The good news is you can start backend development so it is a good idea to start visual design and backend development simultaneously to save time. </p>



<h2 class="wp-block-heading">5. Start Front End Development</h2>



<p>When you are done with visual design, you can start front end development. Because you were wise enough to start backend development earlier and are already done with some backend tasks, which means you can test as soon as as you are done developing a screen or a page. </p>



<h2 class="wp-block-heading">6. Start Testing</h2>



<p>The key is to start testing as soon as possible so you come across unforeseen problems &#8211; which are inevitable &#8211; while you still have time to fix them and not be late. You added a %20 testing period at the end of your project plan, remember?</p>

In the second part, we will share the last 3 questions an entrepreneur must answer before starting development.</p>



<p>Like we stated in the first article, answering these questions properly don’t guarantee success for your startup, but it gives you a better understanding of your chances of success without investing significant money into software development.</p>



<h2 class="wp-block-heading"><strong>4. What is the Unique Value Proposition of your idea?</strong></h2>



<p>During our explanation for our 3<sup>rd</sup> question in the 1<sup>st</sup> part of this series, we shared how it is almost certain that your startup business idea already has competitors in the market.  As a result, it doesn’t make sense to develop your startup idea unless there is some feature that truly differentiates your idea from the rest of the competition.  In the startup world, that is called the Unique Value Proposition (UVP).</p>



<p>The UVP is the core feature you base your Minimum Viable Product (MVP) on.  It is the main aspect of your app that you will be gathering data and feedback on to determine if your startup is a good fit for your target market.  For this reason, having a clear and concise UVP is absolutely critical before you start any development.</p>



<p>From our experience, most of the ideas we hear from potential entrepreneur partners are marketplace related ideas.  Every type of digital marketplace for all current market commodities already exist in some form or fashion.  So convincing us that creating another marketplace requires the entrepreneur to share a clear UVP.</p>



<p>For example, if an entrepreneur shares an idea to create a marketplace where buyers could purchase clothes directly from designers, we won’t be impressed.  If the entrepreneur adds that the UVP is a gift with each purchase from the designer, now we’re talking.</p>



<h2 class="wp-block-heading"><strong>5. Who is the target market?</strong></h2>



<p>As we share this article, there are roughly 7.8 billion people in this world. The number of companies that have managed to penetrate 100% of the entire world to date is 0.  So as an entrepreneur, if you think you have a startup business idea that appeals to everybody, it’s time to go back to the drawing board.  </p>



<p>There are multiple ways to determine the target market for your startup idea.  You might even have multiple target markets.  For example, if you have an e-learning platform startup idea, you might be interested in targeting students, parents and teachers.</p>



<p>However way you choose to determine your target market, you need to answer two basic questions.  The first question is “what is the demographic build of your target market?”.  You need to determine the age-range, genders and locations among other data points for your target market(s).  You also need to determine how your target market utilizes technology.  Do they prefer desktops or smart devices?  Do they prefer the web or apps?  Do they prefer Android or iOS devices?</p>



<p>The goal behind answering these questions is to try to get as narrow of an initial target market as possible.   The reason comes down to limiting the amount of resources you spend to onboard new users.  You could have multiple target markets, but marketing to each new target market requires an additional amount of funds which you likely won’t have enough of.</p>



<p>Focus on one target market.  Then focus on minimizing the Cost Per Acquisition (CPA) in that target market in order to form a case study that you can use for other target markets.  </p>



<h2 class="wp-block-heading"><strong>6. What will the revenue model for your idea be?</strong></h2>



<p>Finally, and the most critical point for your startup to have a chance to continue is knowing what your revenue model will be.  No startup can survive without having a consistent stream of revenue.</p>



<p>You will need funds to continuously afford employees, marketing and keeping your technology updated at the minimum.  I say at the minimum, because your MVP will always require new additions and adjustments based on data and feedback from users.</p>



<p>If you think you can just pay your way to success purely from investor funding, think again.  There is no investor that will be willing to buy into your startup business without seeing how the investment will earn returns.</p>



<p>One other warning: Don’t come to investors with advertising as your main source of revenue.  In order to have any meaningful return from advertisement, you need a substantial amount of your target market using your product.  In order to reach that critical mass, you will most likely need funds to promote the product to your target market.  That’s why you need to think of a revenue model that can be put in place on the day your product launches.</p>



<p>The path to startup success is a significant uphill climb.  By being prepared with answers to the questions we have laid out for you, you can at least have the necessary tools at hand to quickly tackle the roadblocks that you are going to come across on this path.</p>

<h2 class="wp-block-heading">5 Stages of Developing A Tech Team For Your MVP</h2>



<p>In <a href="https://smartup.network/blog/roles-startup-development-team" target="_blank" rel="noopener">one of the articles</a> on Smartup Network blog, we tried to explain our approach to the product development team formations. When you succeed in that step, you are now ready to create the software development team (or tech team). In this article, we will explain our approach in building a software development team to create the MVP successfully. As we mentioned formerly and will always mention, the MVP term is also our main concern in every step of the startup realization. So, it is also the same for software development team creation. During the team creation, we strongly recommend you to follow <a href="https://en.wikipedia.org/wiki/Tuckman%27s_stages_of_group_development" target="_blank" rel="noreferrer noopener">Bruce Tuckman&#8217;s stages of group development</a>. Please do not worry and keep reading, the article will not be turned into an academic paper. If you still think that it is too difficult for you to build your own team, <a href="https://smartup.network/" target="_blank" rel="noopener">Smartup Network</a> is always ready for your service :).<br /><br /><strong>Tuckman</strong> said that teams go through 4 stages of development: forming, storming, norming and performing. The stages start from the time that a group first meets until the project ends. In 1977, <strong>Tuckman</strong>, jointly with <strong>Mary Ann Jensen</strong>, added a fifth stage to the four stages: adjourning, which involved completing the task and breaking up the team.</p>



<h2 class="wp-block-heading">Forming</h2>



<p>In this stage, the focus should be on the people, not on the roles and responsibilities. The size of the team will differ according to the complexity of the product, but the most important team member is the technical leader. No matter how you name it, whether it is CTO, technical co-founder, software architect or development manager. This role should contain not only people and process management but also hands-on development. So, please keep away from hiring boss style people. You should think of this person not only as an employee, but also as a possible partner.</p>



<p>After finding the leader, It is time to create the team. In his popular <a href="https://github.com/dwmkerr/hacker-laws#conways-law" target="_blank" rel="noreferrer noopener">law</a>, Conway states that organizations design systems which mirror their own communication structure. Try to evaluate candidates&#8217; communication abilities before their technical ability. </p>



<h2 class="wp-block-heading">Storming</h2>



<p>Normally, the storming stage of Tuckman deals with the interrelations among the members. Additionally, We also add your product as another member to the team. Personalities may clash but the fatal problem occurs when your product vision and the members’ clash. You should arrange discussion sessions for brainstorming with the team about the product. Make your team understand the product as much as you understand. Please do not ignore the conflicts among team members and the product (member to member and member to product). It is best to detect and resolve the conflicts this early stage.</p>



<h2 class="wp-block-heading">Norming</h2>



<p>In the norming stage, It is time to build your way of working and tech design. Enforcing all of the members’ contributions is the key. Please define your documentation space where you can build the documents for definition of done, sprints, methodologies, tests and pipelines. You may not be familiar with the terms (most probably, you are not a person from a software background), but the team leader should. In this stage, your tracker is your technical leader and the team. Just help them to feel comfortable and make the best decisions. Please remember there is no final decision and every rule may change later. </p>



<h2 class="wp-block-heading">Performing</h2>



<p>This stage is the one that you want to reach to create your product. You may probably fail to reach this stage a couple of times, because of that you and the team can not overcome conflict and work together. Now, the team should be confident, motivated and familiar with the product so that they can operate without your supervision. Problems and conflicts still emerge, but they are dealt with constructively. Your team is delighted to be productive and energetic to do many tasks. At this stage, in order to use this energy efficiently, you should not lose focus on the MVP.</p>



<h2 class="wp-block-heading">Adjourning</h2>



<p>In the definition, this is the breaking up stage. But, we think that for startups it should be the stage of evolving from the MVP team to the maintenance team. You should convert your team so that they will focus on making the product working healthy and consistently to protect the success and growth. In this stage, you should also be more familiar about the technologies and the team formation. So, you can easily make the decisions of the team conversion.</p>



<p>To sum up, the <strong>Tuckman&#8217;s</strong> stages will be a good guide for you. But the most important thing to keep in mind is that you also need to develop and change your approach to your team at every stage. You should be ready and competent for every next stage even if you will not be active.</p>
