To hear the outcome of our custom cohort of Coaching: From Theory to Practice with the American International School Kuwait, the Eduro team talks with Christina Botbyl, Curriculum Director. We’ve highlighted a selection from our conversation that describes the impact a custom school cohort had at their school.
The Eduro team are experts in creating sustainable, cost-effective professional learning. Their collaborative approach enables schools to customize and co-create bespoke learning experiences that lead to measurable impact.
We worked closely with the Eduro team to create and tailor the instructional coaching course to meet our individual school’s needs. We had a cohort of about 15-17 heads of department, coordinators, and a counselor who took the 8-week course together as a middle-leadership cohort team.
This is an online opportunity that a whole cohort of teachers could participate in at a significantly lower cost. We leverage these online learning opportunities to earn a masters degree. So, why on earth wouldn’t we leverage an online learning opportunity on our campus to bring professions, moderate the learning forums, curate all the resources, but then also combine that with face to face conversations. Provides the balance between learning alone online and having personal connections with your classmates.
Because it’s asynchronous, it allowed people to work at their own pace, in their own schedule. They didn’t have to spend time away from their family for travel, they didn’t have to go across town to the other school that’s providing PD. It provides flexibility based on schedules. And still having that perk of colleagues on campus who are experiencing the same learning experience and being able to debrief and brainstorm together.
As a result of taking this course together, we developed a coaching executive team that is putting into action what we learned and developed during the course. So the exciting part is that we did a lot of the work and planning all through last school year during, and after, the course, and then we came back to school this year and started implementing those ideas and putting them into practice.
“We had about 17 HODs, coordinators, ICs who participated in that cohort together. Everything was set up as our own private community. There was even extra flexibility thrown in when grades were due. We were able to build in a little bit of a break.
We had 17 middle level leaders practicing coaching with 17 drs on our staff. That very quickly helped to build capacity and get people excited about coaching. And how it wasn’t just about the 3-4 people with coach in their title. We all have the role of coach to play in our jobs as middle level leaders.”

Before we started, with Euro Learning for our Custom Cohort, our team was quite scattered. We had a variety of perspectives on what coaching meant. Afterwards I feel like we’re in a much better place, and we now have a foundation to build on.
For me, a bigger part of the course has been shaping the coaching culture for a whole school. Really diving into how you impact a whole organization to think about coaching was the area that this course really helped me to think about. Now we have a better strategy moving forward, so that we can have a better impact in terms of what we want to accomplish as a team.
As Director of Innovative Learning, I decided I should also take the course with the team – and taking the course was great. I had some understanding of the theories of coaching from readings I had done before, but taking the time to go through an entire course about coaching was really helpful for me.
My biggest takeaway was having time to debrief with Kim. It was nice to have a place to talk about not only our team, but where our team was going in terms of leadership, team dynamics, and team organization. It was nice to have somebody to bounce ideas off who really understood our context here as a digital innovative learning department.
I think being coached was the most purposeful part of the program. Being coached on a weekly basis really helped me to think about how I want to work with others, like my team members, in coaching them. There’s something about going through it yourself that helps you a lot more when you coach others.
“When we looked at the different programs, what stood out about Eduro Learning was the fact that Kim had a lot of EdTech experience that matched with our department needs. It was also something that would be catered towards what we do and what we experience on a day to day basis, but at the same time Eduro Learning also has experience in other coaching contexts, so we get more than “just tech”.
The other piece that we really appreciated about Eduro Learning is that they understand our international context. Having somebody who understands global competencies, and how to interact and in a setting where people come from all over the world, not just that we’re multicultural, but that we literally come from all over the world and live in a different country, was very important to us.
Finally, what I really liked about Eduro Learning was that we were able to just have a custom experience – in terms of content, timeline & community. I was able to work with Kim and design a program that worked for us.
Now we all understand what coaching is, we can help the rest of the school understand coaching. We can be more effective in terms of how we support the school as a whole towards goals of digital and innovative learning.
We also have other departments who are looking at what coaching means as well, so hopefully we can develop a whole school understanding of what coaching means. Making sure that we also have a common consistent understanding, whenever we have people with the job title coach, was also something I discussed with Kim, so we’ve been doing some reflection as a team on some of that. Hopefully we can also help that expand to other areas in our school.
Andy Hargreaves says “In collaborative professionalism, there are fewer initiatives, but there is more initiative. Teachers step forward, and the system encourages it or, at the very least, does not impede it.”
For us, our system was MastermindED, and our initiative was a greater understanding of LGBTQI+ Inclusion in our schools. We enrolled as a group of eight teachers from five campuses and the system of weekly asynchronous tasks kept us working together, moving us forward, but without the barrier of time and location. The weekly tasks, the guided conversations with Tricia, and the ongoing forum discussions developed common meaning and purpose and the work continuously pushed and challenged our dialogue.
Too often we send teachers out alone to professional learning workshops and expect them to return to campus with the time, space, and energy to impact on the teaching and learning but this rarely results in any significant change.
As we become increasingly open to online learning experiences it is the perfect time to enroll a team of teachers in a MastermindED course. A team approach creates an opportunity for collective efficacy and autonomy. For us, we may have finished the MastermindED course but it’s really just the beginning of the work that we need to do in our schools. We now all have the tools, resources, and a collective vision to have an impact for our students.
Last school year, a group of colleagues and I read and talked about racism and antiracism, and we were looking for support with our next steps to continue this work at our school. We were very fortunate to hear about Eduro Learning’s Anti-Bias Education course with Gary Gray. Throughout this course, Gary helped us think deeply about our identities and dig out our biases, and he also gave us tools to bring this work into our schools. It was a powerful opportunity to have thought-provoking conversations with teachers from my school and from other schools. Thanks to Gary, my colleagues and I now have a clearer idea of where we’re headed and how we can get there.
