The 5 Numbers Every Repairer Must Know

The average workshop runs about 6% net profit. A well run one runs 15 to 20%. Same building, same hoists, same postcode, same customers walking through the same door. These five numbers are most of the difference. Find where you sit.

Where you sit: Critical Below par Healthy Excellent
1
Labour Gross Profit %
What is left from labour revenue after you pay the technician who produced it. The clearest single read on whether your pricing actually covers your wages.
(Labour revenue − technician wages) ÷ Labour revenue × 100
CriticalUnder 50%
Below par50 – 59%
Healthy60 – 70%
ExcellentOver 70%
On $1m of labour revenue, sitting at 52% instead of 65% costs you $130,000 a year. Work out yours
2
Effective Labour Rate
What you actually collect per hour, not the rate on the wall. Every write-off, comeback, mates rate and unbilled diagnostic lives in the gap between the two.
Labour revenue collected ÷ Hours worked
CriticalUnder 80% of posted
Below par80 – 89%
Healthy90 – 95%
ExcellentOver 95%
A typical week: 2 hrs written off, a 3 hr comeback, 15% mates rates, 1.5 hrs of unbilled diagnostic. A $180 posted rate collects nearer $148. Work out yours
3
Average Repair Order
Total revenue divided by the number of invoices. The fastest lever in the workshop, because it lifts without a single extra car coming through the door.
Total revenue ÷ Number of invoices
FallingDown 3 months
FlatNo movement
GrowingUp quarter on quarter
ExcellentUp, margin holding
Across 215 workshops and roughly 600,000 invoices, sending a digital inspection to the customer lifted average repair order from $418.74 to $564.58. A 35% rise on the same job, at the same price.
4
Technician Efficiency
Hours you invoiced against hours you paid for. Not a measure of how hard anyone works. A measure of how much of their paid day ever reaches a customer.
Hours billed ÷ Hours clocked × 100
CriticalUnder 65%
Below par65 – 74%
Healthy75 – 84%
Excellent85% and above
Below 75% costs a typical workshop $40,000 to $120,000 a year. Three technicians at 65% instead of 85% is $224,640. Work out yours
5
Parts Margin
Margin on parts sold, tracked separately from labour. Blend the two together and one good labour month will hide a parts problem for a year.
(Parts sold − Parts cost) ÷ Parts sold × 100
CriticalUnder 25%
Below par25 – 29%
Healthy30 – 40%
ExcellentOver 40%
A parts-to-labour ratio between 0.8 and 1.0 is the mark of a well run general repair shop. Much below that and you are quoting labour you never sell parts against.
If you cannot name all five right now, that is where the missing $140,000 went. Two minutes, fifteen questions, and a free report on where you stand across all five areas.
